This tracker is built around a simple 5-step process. Set it up once, and it becomes the operational backbone of your retail order management from receipt of PO to delivery of product.

Step 1: Add New Customers

Start in the "Customer List" tab. For any new retail account, enter their Name, Type, Address, Shipping Method, and Pickup Location. This data feeds the rest of the tracker, so getting it in here first saves you from re-entering the same information every time an order comes in.

Step 2: Enter Order Information

Head to the "Orders" tab to log each new PO. Enter the relevant order details manually, but don't touch these columns: Ship Method, P/U Location, Case Count, Pallet Count, and Gross Weight. They're formula-driven and pull from the data you've already entered. Overwriting them breaks the logic and creates the kind of quiet errors that don't surface until a shipment goes sideways.

Step 3: Generate a Release

Go to the "Release" tab and enter the Purchase Order number into cell C6. Every field tied to that order will auto-populate from there, giving you a clean, ready-to-send release document without any manual re-entry.

Step 4: Print and Send to Your Warehouse

Print the "Release" tab as a PDF and send it to your warehouse and freight broker. This is the document they'll use to generate the Bill of Lading (BOL) and build the pick list. A clean release means your warehouse knows exactly what to pull and your broker knows exactly what they're moving.

Step 5: Log Freight Costs

Once freight is booked, return to the "Orders" tab and drop the cost into the "Freight Cost" column. Keeping freight data in the same place as your order data makes it a lot easier to track margin by order, by customer, or by channel over time. That visibility matters more than most founders realize until they're trying to figure out why a certain retail account isn't actually profitable.
